课程时间:        两天 (9 am ~ 5:00 pm)

课程大纲: Day 1. 分析与解决问题:

- 问题的定义

- 描述问题的3W法则

- 练习 – 问题的描述方法

- 解决问题经典流程图

- 有关数据的收集与分析:问卷调查,现场调查,内部有关人员/部门调查,外部媒体查询

- SWOT 分析法

- 5 Whys分析法

- 分析主次原因(鱼骨图分析法)

- 列出解决问题所需资源 (人力,物力,知识,技能…)

- 列出可能的障碍,影响及克服方法

- 实际案例讲解与练习,第一天小结。



Day 2. 制定决策:

- 5步式经典决策模型(根据案例,运用工具,边做边学):

o 确立目标(参考SMART表达法)

 讲解加练习:如何给出目标描述?

o 选择标准

 讲解加练习:如何选择标准?

o 方案比较

 讲解加练习:如何使用脑力风暴法,如何用比较列表法?

o 风险评估

 讲解加练习:如何评估风险?

o 最佳决策

Course title: Problem solving and decision making

Target group: For professionals who needs to learn problem analyzing skill and decision making flow chart

Outcome: The participants will learn the professional and classic methodology of problem analyze and decision making steps

Duration:   2 days (9 am ~ 5:00 pm)

Guideline: Day 1. Analyze and solve problem:

- Definition – what is a problem?

- Use 3Wskill to describe problem solving

- Exercise – how to describe a problem?

- Classical flow chart of problem solving

- collect data and analyze:questionnaire, investigate, media..

- SWOT analyze

- 5 Whys analyze

- analyze methodology (fishbone skill)

    - resources you need for problem solving

- possible barrier and solution

- practical case and exercise

- Summary of day 1.



Day 2. Decision making :

- 5 steps of decision making model (bring up case, provide tool, group work):

o SMART goal setting

 SMART exercise

o Choose the standard

 Standard exersice

o Compare your plans

 Case + exercise:brainstorming, compare tool

o Risk evaluation

 Case + exercise:risk compare

o 2 factors of the best decision plan
